How to Connect Xero, Gmail and ChatGPT with Zapier (No Code)

Xero handles your finances. Gmail handles your communication. ChatGPT can write. Put them together and you can automate some of the most time-consuming admin in a small business: invoice follow-ups, payment reminders, expense summaries: without touching a line of code.

Three Workflows Worth Building

1. Automated invoice follow-up emails

What it does: When an invoice in Xero becomes overdue, Zapier drafts a follow-up email using ChatGPT and sends it via Gmail.

How to build it:

  1. Trigger: “Invoice overdue” in Xero
  2. Action: Zapier AI step: prompt: “Write a polite payment reminder for [Client Name] for invoice [Invoice Number] of [Amount] that was due on [Due Date]. Keep it professional and friendly. Under 80 words.”
  3. Action: Gmail: send the AI-generated email to the client’s email address from Xero

Set the delay to fire 3 days after the due date, not immediately. Clients sometimes pay on the day: you don’t want an automated reminder landing before they’ve had a chance to action it.

2. Weekly financial summary to your inbox

What it does: Every Monday morning, Zapier pulls your Xero cash position and unpaid invoices, sends them to ChatGPT for a plain-English summary, and emails it to you.

How to build it:

  1. Trigger: Schedule: every Monday at 7am
  2. Action: Xero, “Find Invoices” filtered to outstanding/unpaid
  3. Action: Zapier AI: prompt: “Summarise this list of unpaid invoices for a small business owner. Total the amounts, note the oldest one, and write 2–3 sentences they could read in 30 seconds.”
  4. Action: Gmail: send summary to yourself

3. Expense approval request with context

What it does: When a new bill is entered in Xero, ChatGPT writes a one-line summary of what it’s for and who it’s from, then Gmail sends it to you for quick approval.

Useful if you have a bookkeeper entering bills and you want a daily digest rather than logging into Xero to check.

Tips for Getting This Right

  • Test every workflow with a real transaction before trusting it to run automatically
  • Add an error notification: if Zapier can’t find a field it expects, you want to know before a client misses a follow-up
  • For the invoice reminder workflow, review the first 5–10 AI-generated emails manually before setting it to send automatically
